How to Stop Working 60+ Hours and Still Grow Your Business

Most entrepreneurs leave the 9-to-5 grind chasing one thing: freedom. But somewhere along the journey, they end up shackled to a different kind of boss — themselves.

Chris Gilman explains how to reclaim your time, reduce your workweek, and still grow a thriving business. It’s not about abandoning your company — it’s about building systems and teams that let your business operate without your constant supervision.

Let’s break down the key strategies to work less and achieve more.

The Trap of “Owning a Job,” Not a Business

Many contractors and small business owners fall into a common trap: they’ve quit working for someone else, only to build themselves a more demanding job.

“If your business can’t run without you, then you don’t own a business—you own a job with more stress,” says Chris.

The result? 60+ hour workweeks, burnout, and missing out on the freedom you started chasing in the first place. Real success isn’t just financial — it’s about having the freedom to choose how you spend your time.

Step 1: Redefine What Success Looks Like

Too many business owners equate success with hustle. But long hours don’t guarantee growth. Instead, success should look like:

    • Watching your kids grow up without being glued to your phone.

    • Taking a weekday off without the business falling apart.

    • Delegating without fear or micromanagement.

“It’s a success that I can watch my grandkids anytime I want,” Chris shares. “That’s freedom. That’s the goal.”

Step 2: Build a Real Chain of Command

If your crew can’t get started without you showing up — you’re the bottleneck.

Establish clear roles and responsibilities. Appoint a foreman or crew lead who has authority to make decisions in your absence. Empower your team to handle day-to-day operations so you can focus on higher-level strategy.

This is how you create a company — not just a paycheck.

Step 3: Create Decision Filters and SOPs

Your people can’t make good decisions if they don’t know what’s allowed.

Use Standard Operating Procedures (SOPs) and decision checklists to give your team clarity. Document how to handle common tasks, customer issues, and project decisions. That way, they don’t need to call you every time something pops up.

“Get the knowledge out of your head and into a system,” Chris says. “Then your team can follow it, and you’re not the only brain in the business.”

Step 4: Delegate What Drains You

Write down every task you handle in a day. Now circle the ones you hate doing. Those are your first candidates for delegation.

“One man’s trash is another man’s treasure—or in this case, one man’s task is another person’s wheelhouse.”

Train your team slowly. Delegate one new task each month and document the process as you go. Over time, your list of responsibilities will shrink — and your business will keep moving without you.

Step 5: Improve 1% Every Day

Transformation doesn’t happen overnight. Focus on small wins:

    • Delegate one task per month.

    • Create one new SOP each week.

    • Spend 15 fewer minutes on low-value work every day.

Over a year, these improvements stack up and lead to a business that operates without your constant input.

You’re Building More Than a Business — You’re Building a Legacy

At the end of the day, the goal isn’t to hustle until you break — it’s to build a sustainable company that works without you.

You’re not lazy for wanting more freedom. You’re being strategic.
